Where Should You Open a Business Near Sydney? We Analysed 20 Towns

From the Illawarra to the Hunter, the Central West and the western frontier, we compared demand, competition, access and location economics across 20 towns to find where different businesses have the strongest starting position. The headline result is not the one the premise predicts: distance from Sydney and rent pressure are essentially unrelated, and the two strongest towns in the set are both under an hour from Martin Place.

We have no revenue, rent or trading figures for any operator in any of these towns and we have not estimated them. A score here describes the ground a site stands on. Distance from Sydney is not the variable you think it is
The premise behind almost every “move out of Sydney” conversation is that rent falls with distance. Drive an hour, pay less. Drive two, pay less again. It is the reason people look at the Illawarra and the Hunter at all.
We tested it. Twenty towns, each scored on the same model we publish, each with its drive from Martin Place measured rather than estimated. FACT: across the 20, the correlation between drive time and rent pressure is −0.10 — which is another way of writing “none”. FACT: the correlation between drive time and the composite score is −0.04.
LOCATALYZE ANALYSIS: distance from Sydney, on its own, buys you nothing. What varies between these towns is not how far out they are. It is what each one is for — whether people are moving there to live, whether an industry underwrites the trade, and whether the main street is already full.
The one thing that does move with distance is demand. FACT: drive time and demand strength correlate at −0.46. LOCATALYZE ANALYSIS: that is the trade nobody states out loud. Going further reliably costs you customers, and does not reliably save you rent.
What we measured, and how
We took 20 towns spanning four directions out of Sydney — the western frontier, the Illawarra and South Coast, the Hunter, and the Central West. Each one carries a Locatalyze score out of 100 for cafes, restaurants and retail, built from five weighted inputs and converted to a verdict at 69 for GO and 60 for CAUTION. Then we geocoded each town centre, checked the point snapped to a real street, and asked a public routing service for the driving distance and time from Martin Place.
FACT: the top two are Campbelltown at 72 and Penrith at 70, both a GO, both under an hour out, and both carrying rent pressure of 2 out of 10 — the lowest in the set. FACT: the bottom two are Wollongong and Newcastle, both at 54 and RISKY, at 80 and 134 minutes.
The coastal hour is the expensive part
Group the 20 by how long the drive actually takes and the pattern that the correlation hides comes out.
FACT: rent pressure is not monotonic in distance. It averages 3.2 for the towns under an hour, spikes to 8.0 in the one-to-two-hour band, and falls back to 4.1 and 3.7 beyond that. FACT: that middle band is the coastal one — Wollongong, Figtree and Kiama.
LOCATALYZE ANALYSIS: the expensive ring near Sydney is not Sydney. It is the coast an hour past it. These are places people move to for the life rather than the work, which bids up what a landlord can ask without bidding up the weekday trade that pays for it. Kiama carries demand of 9 and rent pressure of 9 in the same breath.
How hard to lean on that band
Not very hard on its own. The one-to-two-hour band holds only **three** towns, and one of them — Wollongong — shares its model inputs with Newcastle, so it is not fully independent evidence. **LOCATALYZE ANALYSIS: what survives is narrower and still useful — Kiama and Wollongong both carry rent pressure of 9, the maximum in the set, they are the two coastal towns in the band, and neither is close to the top of the table.** Treat the band as a flag to check, not a law.
There is a second reading of the same table worth having. FACT: the under-one-hour band has the highest average composite of the four at 67.4 and the second-highest demand at 7.2, on the lowest rent pressure at 3.2. LOCATALYZE ANALYSIS: on our numbers the best-value ground near Sydney is the western frontier — close enough to keep the customers, far enough that the rent has not caught up.
The regional CBD is the trap
Wollongong and Newcastle are the two largest centres in this article and the two worst-scoring locations in it. Both land on a composite of 54 and a RISKY verdict, on demand of 8, rent pressure of 9 and competition density of 8.
LOCATALYZE ANALYSIS: that combination is the classic main-street squeeze. The demand is genuine — these are real cities with real catchments — but it has already been priced into the rent and already been served by the operators who are there. A new independent on Crown Street or Hunter Street is buying the hardest version of a market it could enter more cheaply two suburbs away.
A caveat on our own numbers here
Wollongong CBD and Newcastle CBD carry **identical model inputs** in the August 2026 vintage — the same five factors, and therefore the same score. That is a limitation of our data, not a discovery about the two cities. **LOCATALYZE ANALYSIS: read this section as one judgement about regional CBDs applied twice, not as two independent findings that happen to agree.** The direction is supported by what else we can see — both carry high rent against high competition — but the precision is not there, and we would rather say so.
The satellites tell the more useful story. FACT: Cessnock reaches 69 and a GO on rent pressure of 3, and Branxton reaches 69 and a GO on rent pressure of 2 — both in the Hunter, both further from Sydney than Newcastle, and both scoring fifteen points above it. FACT: Raymond Terrace, Morpeth, Medowie and Singleton all sit between 66 and 68.
INFERENCE: the pattern is that the trade in these regions is not concentrated in the CBD the way it is in a capital. It is spread across a ring of towns, each with its own catchment, and the model rates the ring above the centre.
The four directions, and what each is actually selling
West — the frontier that has not repriced
FACT: Campbelltown scores 72 and Penrith 70, the top two in the set, both on rent pressure of 2 and competition density of 4 and 5. FACT: Parramatta scores 67 on rent pressure 5 and competition density 9 — the densest competition of the 20.
LOCATALYZE ANALYSIS: Western Sydney is where the arithmetic is best right now, and Parramatta shows why it will not stay that way. Parramatta is what Campbelltown and Penrith look like once the market catches up: same region, far more competition, and rent pressure more than double. The advantage in the outer west is a timing advantage, not a permanent one.
The newer growth suburbs are the weaker end of that direction. FACT: Oran Park scores 62 on tourism dependency of 1 — the lowest in the set — and demand of 6. INFERENCE: a catchment that is still being built is a catchment you fund while it arrives, which is a different business from opening into demand that already exists.
South — the Illawarra, where lifestyle sets the rent
FACT: Wollongong scores 54 and RISKY; Figtree, three kilometres inland, scores 67. FACT: Kiama scores 63 on demand of 9 and rent pressure of 9.
LOCATALYZE ANALYSIS: the Illawarra is the clearest example in this article of demand and cost moving together. Kiama has the customers — it is one of the strongest demand readings in the set — and it charges for them. Figtree, which nobody moves to for the view, is the better-scoring location precisely because nothing has bid its rent up.
North — the Hunter, where an industry underwrites the trade
The Hunter contributes nine of the 20 and the most consistent block of scores in the set: FACT, eight of the nine sit between 62 and 69, with Cessnock and Branxton at GO. Rent pressure across the Hunter towns runs from 2 to 6, with Newcastle CBD the lone 9.
LOCATALYZE ANALYSIS: mining, wine and a dispersed population give these towns a trade base that does not depend on a single strip. Pokolbin is the exception that proves it — FACT, it scores 62 on tourism dependency of 9, the highest in the set. A wine-district address is a visitor business wearing a town's clothes, and it carries a visitor business's seasonality.
West again — the Central West, four hours out
FACT: Orange scores 67 on demand of 8 and competition density of 7 — equal with Newcastle for the highest demand of any town beyond two hours, and the only one of the two not rated RISKY. FACT: Millthorpe scores 66 and Molong 64, both on rent pressure of 4 and 2.
LOCATALYZE ANALYSIS: Orange is a genuine regional centre with a food-and-wine economy rather than a dormitory, which is why its demand holds up at 258 kilometres when the general pattern is that demand falls with distance. INFERENCE: the towns that keep their demand at range are the ones people travel *to*, not the ones people commute *from*.
Ten of the twenty, and what each one is actually selling
The ranking is only useful if you can see what sits behind a number. These are the ten towns whose profiles say the most, with the model's own reasoning attached.
Campbelltown — 72, GO — the best arithmetic in the set
FACT: demand 7, rent pressure 2, competition density 4, and the highest composite of the 20. Our model attributes the demand to healthcare and education employment anchors rather than to residential growth alone, which matters because institutional employment does not switch off in a downturn the way discretionary retail does. LOCATALYZE ANALYSIS: rent pressure of 2 against demand of 7 is the widest favourable gap in this article. The cost is that it is a car catchment — Campbelltown scores 76 for a cafe and 68 for retail, and the difference is largely about who is walking past.
Penrith — 70, GO — the one with a dated catalyst
FACT: demand 7, rent pressure 2, competition density 5. Our model ties Penrith's trajectory to Western Sydney airport and Olympic-venue development reshaping its commercial base. LOCATALYZE ANALYSIS: that is upside with a date attached, and the discipline is the same as anywhere else — underwrite the lease on the trade that exists today and treat the infrastructure as the reason you might renew rather than the reason you sign.
Parramatta — 67, CAUTION — the most contested market here
FACT: demand 9 — the equal-highest in the set — against competition density 9, the highest. Our model names the specific problem: chain saturation on Church Street, with independents needing genuine differentiation to break through. LOCATALYZE ANALYSIS: Parramatta is the control group for Western Sydney. It shows what Campbelltown and Penrith look like once the market has caught up, and it is the reason to read their current rent pressure as a window rather than a feature.
Wollongong — 54, RISKY — demand you cannot afford
FACT: demand 8, rent pressure 9, competition density 8. The demand is real; the model's read is that it has already been capitalised into rent and absorbed by incumbents. LOCATALYZE ANALYSIS: this is the same shape as Sydney's Manly or a capital-city CBD — a place where being right about the customers does not help, because everybody else was right about them first. Note the caveat above: this score shares its inputs with Newcastle.
Figtree — 67, CAUTION — the inland discount, three kilometres out
FACT: demand 9, rent pressure 6, and thirteen points above Wollongong on a drive four minutes longer. LOCATALYZE ANALYSIS: Figtree is the cleanest illustration in this article that the useful comparison is a town against its own neighbours, not against Sydney. Nobody moves to Figtree for the view, which is exactly why the rent has not been bid up to match the catchment it shares with the coast.
Kiama — 63, CAUTION — the most expensive demand in the set
FACT: demand 9 and rent pressure 9, the only town in the 20 to carry both, with tourism dependency of 7. LOCATALYZE ANALYSIS: a lifestyle town charges you for the lifestyle. The customers are there, they are seasonal, and the landlord already knows about them. Kiama is where a strong concept can work and a marginal one will be exposed faster than almost anywhere else here.
Cessnock — 69, GO — buying the wine region without the vineyard rent
FACT: composite 69, rent pressure 3, tourism dependency 6. Our model's read is that Cessnock sits at the entrance to the Pokolbin and Broke wine corridor, giving hospitality a genuine tourism adjacency without the rents of the vineyard precincts themselves. LOCATALYZE ANALYSIS: that is the trade this whole article is about — take the demand spillover, decline the address premium.
Pokolbin — 62, CAUTION — the address premium, declined above
FACT: tourism dependency 9, the highest in the set, on rent pressure 6 and competition density 7. LOCATALYZE ANALYSIS: Pokolbin is Cessnock's counterfactual. Eight kilometres apart in a straight line and eleven by road, and the vineyard address costs you double the rent pressure, nearly double the competition, and a business whose weekday may not pay. INFERENCE: if your concept needs the visitor, Pokolbin is the address; if it can borrow the visitor, Cessnock is the better P&L.
Branxton — 69, GO — the smallest town in the top four
FACT: composite 69, rent pressure 2, competition density 3, demand 5. Our model describes it as the southern Hunter wine gateway on an accessible heritage main street, with weekend drives from Sydney and Newcastle adding covers. LOCATALYZE ANALYSIS: demand of 5 is the honest catch. Branxton scores well because almost nothing is working against you, not because a large market is waiting. That suits a low-fixed-cost operator and punishes a big fit-out.
Orange — 67, CAUTION — the only far town that keeps its demand
FACT: demand 8 at 240 minutes and 258 kilometres — equal-highest of anything beyond two hours, and the only one of that pair not rated RISKY. Competition density 7 and tourism dependency 7. LOCATALYZE ANALYSIS: Orange holds its demand at range because it is a destination rather than a dormitory — a food-and-wine regional centre people travel to. Our own page for it is blunt that Summer Street, the laneway grid and the civic blocks are different businesses, which is the right level of resolution once a town gets this far from a capital.
Which town for which business
A composite score averages three formats, and the formats disagree. Below is where each one lands.
LOCATALYZE ANALYSIS: the format matters as much as the town. FACT: Oran Park scores 67 for a cafe and 55 for retail — a twelve-point spread inside one address, the widest in the set. Medowie moves eleven points and Campbelltown eight. Choosing the town and choosing the format are the same decision, and a composite that averages the three hides it.
Five expensive beliefs about opening outside Sydney
“Rent is cheaper out of town”
Sometimes, and not in the direction people assume. FACT: the towns under an hour from Sydney average 3.2 on rent pressure and the towns between one and two hours average 8.0. LOCATALYZE ANALYSIS: rent pressure tracks what a place is *for*, not how far it is. A coastal town people are moving to will charge you like a coastal town people are moving to, whatever the odometer says.
“Go to the biggest regional centre — that is where the customers are”
The customers are there. So is everyone else. FACT: Wollongong and Newcastle carry the highest competition density in the set alongside the highest rent pressure, and both land on RISKY. FACT: Cessnock and Branxton, smaller and further out, both reach a GO. INFERENCE: in these regions the winnable trade sits in the ring, not the centre.
“A growth corridor is a growing catchment”
Eventually. FACT: Oran Park scores 62, the weakest Western Sydney entry in this set, against Campbelltown at 72 and Penrith at 70. LOCATALYZE ANALYSIS: a corridor still filling in is a catchment you fund while it arrives — eighteen to twenty-four months of trading into a population that has not moved in yet. That is a financing decision as much as a location one, and it is a different business from opening into demand that already exists a suburb away.
“If I can drive it in an hour, I can run it in an hour”
Our drive times are measured at typical conditions, not at 8am on a Tuesday. FACT: Campbelltown is 56.5 kilometres and 50 minutes from Martin Place at typical conditions. INFERENCE: an owner who plans to live in Sydney and operate in the Illawarra or the Hunter is buying a commute that will be the first thing to break — and the model has nothing to say about that, because it scores locations rather than owners.
“The score tells me where to open”
It does not, and it is our score. A town score is a base rate — it describes the ground, not your site, your concept or your lease. Two of the towns here share their model inputs with another town entirely, which is exactly the kind of thing you would want to know before treating a number as a decision. Testing a real address
Everything above came from public evidence and our own published model: 20 town scores, 20 measured drives, and a routing service anyone can query. For one town that is an afternoon's work. For a shortlist of six across three regions, against a lease deadline, it is not.
That is the work Locatalyze does. You enter an address, a business type and a monthly rent, and the platform assembles the demand, competition, demographic and rent-pressure evidence for that specific frontage and returns a scored, sourced read with the reasoning shown. Financial figures are computed deterministically and never written by a language model — our methodology sets out where that boundary sits. Method, evidence and limits
Town scores. Every score here is the Locatalyze suburb model, engine version 7.3.0, August 2026 vintage — the same numbers published on our location pages, not a private calculation for an article. Each place is scored out of 100 for cafes, restaurants and retail from five weighted inputs (demand strength, rent pressure, competition density, seasonality risk, tourism dependency), with a composite across the three and a verdict at 69 for GO and 60 for CAUTION. Wollongong, Newcastle, Maitland and Orange are scored at their CBD or main street.
Drive times. We geocoded each town centre, then checked the point against the routing service's nearest-road endpoint and re-picked it against the town's main street where the first result landed badly — Nominatim put Newcastle on Wharf Road, 171 metres from the nearest routable street, and Millthorpe 439 metres out. After re-picking, nineteen of the twenty points snap within 46 metres of a named street. The exception is Pokolbin at 158 metres, which is a dispersed wine locality with no town centre; its nearest road is Broke Road, which is the right answer for it. We then routed from Martin Place — itself verified at a 6-metre snap — using the public OSRM service, and report driving distance and typical-conditions time.
What our coverage does not include. We could not include the Central Coast. Our model does not currently score Gosford, Erina, Terrigal, Wyong or Woy Woy, and rather than estimate five towns to fill a gap in an article, we have left them out and said so. The same applies to the Blue Mountains, the Southern Highlands and the South Coast beyond Kiama. This is a 20-town sample of the ring around Sydney, not a census of it.
Two limitations inside the data itself. Wollongong CBD and Newcastle CBD carry identical model inputs in this vintage, so their matching scores of 54 are one judgement applied twice rather than two independent readings, and the section about regional CBDs is written to that standard. More broadly, our Illawarra and Newcastle datasets assign many suburbs to shared factor groupings — which is why this article uses those two regions at CBD and main-town level rather than ranking their suburbs against each other. The Hunter Valley, Central West and Western Sydney entries are individually scored.
Limits, stated plainly. We have no revenue, rent, margin or trading figures for any business in any of these towns and we have not estimated them. Scores are model outputs on one vintage and will move as inputs are revised. Drive times reflect one provider's road network at typical conditions — not a Friday afternoon, not a long weekend, and not the train. Correlations across 20 towns are indicative, not conclusive: the one-to-two-hour band contains only three towns and is flagged in the text as a signal rather than a finding. And a town score is a base rate for the ground, never a verdict on a specific shopfront.
